What Should You Fix Before You Buy a CRM? The System of Record Diagnostic

The short answer

Fix your system of record before you buy software. U.S. Census Bureau research finds 52% of AI-adopting firms deploy it in sales and marketing, yet 57% use it in three or fewer business functions. Adoption stays narrow because the underlying process is narrow. A CRM enforces a process. It does not invent one.

Why does a new CRM change so little for most owners?

Because the software is asked to do the one job no software can do: decide who owns the customer at each step. Between November 2025 and January 2026, 18% of U.S. firms used artificial intelligence in at least one business function — 32% on an employment-weighted basis — and most adopters stopped at three functions or fewer, according to the Census Bureau working paper The Microstructure of AI Diffusion. That pattern repeats with every category of business software, CRM included. Owners buy a platform capable of forty things, configure four, and quietly abandon two of them by spring. The platform was never the constraint. The constraint was that nobody had written down what happens to an inquiry between the moment it arrives and the moment a named person is accountable for it. Where does your customer information actually live right now?

In more places than you would guess, and mapping them is the diagnostic, not the complaint. For most owner-led firms the customer record is scattered across a phone, a text thread, a booking calendar, an invoicing tool, form notifications, a spreadsheet somebody maintains, and a notebook nobody else can read. The Census Bureau reports that firms with fewer than 20 employees stayed below 20% AI use with no significant change between December 2025 and May 2026, while firms with 250 or more employees reached 37%. In Arizona, that smaller band is nearly the entire economy: 692,264 of the state's 706,640 small businesses have fewer than 20 employees, according to the SBA Office of Advocacy. Small firms are not behind because owners are careless. They are behind because the person who would define the process is the same person doing the work.

What is the System of Record Diagnostic?

It is five steps, run on paper, in under two hours, before you schedule a single demo. Each step produces a written answer you can hand to a vendor.

1. Name the system of record for each object. Customer, quote, appointment, invoice, renewal. For each one, write the single place where the truth lives today. If you find yourself naming two places, circle it — that is a reconciliation somebody is performing by hand every week.

2. Trace one real customer end to end. Pick someone who paid in the last 30 days and follow them from first contact to deposited payment. Count every place their name and details were typed in again. Each retype is either an integration you will pay for or a habit you will keep.

3. Say your stages out loud. Name the steps a customer moves through in the words your team already uses at the counter or on the truck. If you cannot say them plainly, the CRM will supply its own vocabulary, and your team will work around it instead of in it.

4. Separate tooling failures from assignment failures. List what goes wrong today, then mark each item T or A. A follow-up nobody sent because no one was assigned is an A. Software fixes T items. It hardens A items into a permanent excuse.

5. Write the 90-day number before you shop. Decide the one or two counts that will tell you the purchase worked — inquiries answered inside your response window, quotes that reached a decision, renewals confirmed before expiry. A purchase with no number attached cannot be judged, only defended.

What should you count before you schedule a demo?

Two numbers, gathered over one ordinary week. First, how many inquiries arrived across every channel you own. Second, how many received a human response inside the window you intend to promise. The gap between them is your actual problem, expressed as a figure you can put in front of a vendor. A third count is worth the effort if you can get it: how many of last quarter's closed customers you could reconstruct end to end from records alone, with no one recalling anything from memory. The Census Bureau fields its Business Trends and Outlook Survey to roughly 1.2 million businesses in six panels of about 200,000, collecting every two weeks. You do not need that scale, but the discipline is the transferable part — a defined period, a fixed cadence, the same question each time. What does this mean for an owner-led business in Arizona?

It means the diagnostic matters more here than the shortlist does. Small businesses make up 99.5% of Arizona firms and employ 1.2 million people, 42.6% of the state's workforce, and they generated 80,016 net new jobs between March 2023 and March 2024 — 85.0% of the state total, per the SBA Office of Advocacy. The largest small business sectors by firm count are professional and technical services, real estate, transportation and warehousing, other services, and construction. In those trades the customer record is a job site, a policy, a property, or a route, not a tidy sales pipeline, so a CRM configured for a software sales team fits badly out of the box. Sector-level AI use reflects the same split: 39.7% in information and 33.9% in finance and insurance, against 14% in retail trade. Frequently asked questions

Do we even need a CRM if we are under ten people? Often not yet. If steps one through three of the diagnostic produce clean answers, a shared spreadsheet with one named owner may carry you another year. Buy when the reconciliation work in step one takes longer than the selling work.

How long should the diagnostic take? Two hours for a single-location business, a half day if you have multiple locations or crews. If it takes longer, the delay is usually disagreement about who owns a step, and that disagreement is the finding — resolve it before you shop, not during onboarding.

What if two people each insist their list is the real one? That is step one telling you the truth. Pick one list as the system of record, name the date it becomes authoritative, and make the other one read-only. Software cannot arbitrate this, and a migration that starts from two lists produces one bad list.

Should we just pick the CRM our biggest client or vendor uses? Only if your stages match theirs. Borrowing a platform from a firm with a different sales motion imports their process along with the license. Run the diagnostic first, then check whether their configuration happens to fit your written answers.
